I was going to suggest a good leather shop might be able to help you short of replacement. However, this sounds out of the question.

You know what, I will indeed take before and after pix for the forum.

I've also toyed with good used seats. They can be had for about $1000, and for a couple hundred more, I could get heated seats. Not needed most of the time in Houston, but it would extend top-down driving a number of weeks into winter.
