From what I know, the mechanism has two basic parts, the tumbler portion that accepts the key and the electrical switch part that attaches to the rear of the tumbler assembly. Porsche no longer sells just the switch portion but Audi does.
Just a guess but it sounds like your tumbler assembly is the problem. I may be off-base on that, but that's my guess.
